What Falls Under AI Consultancy?
AI consultancy is a broad concept. In practice, we distinguish four types of service delivery, each with a different price level:

What Does It Deliver? A Concrete Example
This is the part most AI agencies leave out. We don't.
Example: Automating Invoice Processing at an Accounting Firm
Situation:
- 1 employee processes 3 hours of invoices daily
- Hourly wage including employer contributions: €35
- Work weeks per year: 47 (excluding holidays)
Annual cost of the manual process:
3 hours × €35 × 5 days × 47 weeks = €24,675 per year

Rule of Thumb for Your Situation:
- Annual savings = hours saved per week × 47 × hourly rate (including contributions)
- Break-even months = total investment divided by (annual savings divided by 12)
If break-even is above 18 months, the business case is weak. Then it's smart to either expand the scope or choose a phased approach.
When Is AI Consultancy Not Profitable?
Honesty deserves saying this loud. AI consultancy is not always the right step. Don't skip this section.
Wait to Invest If:
Your processes are not repetitive enough. AI agents work best for tasks that happen the same way each time: processing invoices, qualifying leads, categorizing emails. Is your work highly situational or does it require constant human judgment? Then ROI is low.
You don't have good data or structured input. An AI agent that processes invoices needs structured PDFs. If your invoice flow is chaos, you need to streamline your processes first before AI is worthwhile.
Your organization is not ready for change. Technology is rarely the problem; adoption is. Does your team lack confidence in AI, or is there no internal owner for the new way of working? Then expensive implementations gather dust. Invest first in awareness and training.
