What does an AI implementation cost in 2026? An honest overview

What does an AI implementation cost in 2026? An honest overview — practical AI guide for SMEs

A first AI implementation at a Dutch SMB costs roughly €5,000 to €50,000, depending on scope, complexity and supplier. The real cost is often higher than the quote suggests, because items like data cleanup, training and maintenance rarely appear in it. Below we put every cost item side by side. The amounts are indicative market ranges, not fixed prices.

Why do AI cost estimates so often turn out differently?

You ask for a quote, the consultant names a figure and you work out whether it's feasible. Yet the project later overruns, costs more and delivers less than expected. The reason: the visible costs (licences and build) are only part of the picture. The rest sits in items nobody puts in the quote.

So an honest overview doesn't start with the price tag on the box. It starts with all the components that end up deciding the project.

Which four cost items always come back?

Every AI project, big or small, is made up of four cost blocks.

1. Licences and software costs

These are the monthly subscriptions to AI tools and platforms. Think Microsoft Copilot (roughly €22 to €30 per user per month), industry-specific AI software, or cloud platforms like Azure or AWS that supply the computing power.

Range: €50 to €2,000 a month for standard solutions, up to €5,000 a month for bigger setups.

2. Implementation and build

This is where the variation is biggest. A simple AI chatbot on your website costs roughly €1,500 to €5,000 to set up. A custom solution integrated with your ERP, CRM or planning system costs between €10,000 and €50,000. The longer the project runs, the more hours get billed. For complex integrations, consultants often charge €100 to €150 an hour.

3. Training and onboarding

Your people need to understand the new tool and want to use it. A short training for a team of 10 easily costs €1,500 to €3,000. A wider rollout with coaching and materials can reach €10,000 or more.

4. Maintenance and management

AI systems don't run on their own. They need model updates, changes when processes change, monitoring of the output and regular reviews. Count on roughly 15% to 20% of the initial investment per year.

What does AI cost by company size?

Size, complexity and ambition set the range.

Company sizeTypical one-off investmentRunning costsIndicative payback
Freelancer and micro business (1 to 5 employees)€500 to €2,000 for setup and configuration€50 to €300 a month1 to 3 months, if the tool fits the work
Small SMB (5 to 50)€5,000 to €20,000€200 to €1,000 a month4 to 9 months
Mid-sized (50 to 250)€20,000 to €100,000€1,000 to €5,000 a month6 to 18 months
Enterprise (250+)€100,000 to several million, multi-yearVaries widelyVaries widely

For freelancers and small businesses, standard SaaS tools are usually the best start: AI writing assistants, smart mail sorting or automated invoice processing. In the smaller SMB segment, custom work gets interesting, for example an AI agent that handles customer questions. For mid-sized companies it's about several departments, deeper integrations and sometimes custom models on company data. Anyone can start small: even a small business can make an AI scan and begin with one process.

What does it cost at UnifyAI?

The amounts above are market indications: what you see from agencies and freelancers in the Netherlands. At UnifyAI the prices are on the site up front, excluding VAT.

ServicePriceWhat you get
Your first AI agent€ 750 fixedOne agent with up to two connections, live within 2 weeks after the intake
AI agent projectfrom € 750Process design, AI agent design, build, test and go-live in 2 to 4 weeks. Connections are priced individually in the quote
AI discoveryfrom € 1,000Conversations with your team, an AI opportunity map, roadmap and business case in 2 to 3 weeks

Which hidden costs do quotes often leave out?

This is the part that's often missing, and it's what separates a project that works from one that stalls.

Data quality

AI only works well if your data is reliable. Many companies have never cleaned their data systematically: duplicate customer records, outdated product information, inconsistent categories. Fixing that costs time and money, and often has to happen before the project can start. For an average SMB project, count on €2,000 to €10,000 for data cleanup. Read more about getting your data in order.

Change management

AI doesn't just replace a tool, it changes how people work. Employees who don't understand or trust the new tool won't use it, and then you own an expensive system nobody touches. Invest in communication, guidance and feedback moments. A rule of thumb is 10% to 20% of the project budget. You can read more about the human side under AI adoption.

Compliance and GDPR (AVG)

If your AI processes customer data or staff data, you may need a DPIA (Data Protection Impact Assessment). That takes time from a lawyer or privacy adviser: roughly €1,500 to €5,000, depending on complexity. On top of that, the EU AI Act sets extra requirements for high-risk systems. Make sure you know which category your use case falls into. See also security and governance.

When does an AI project pay for itself?

A well-chosen AI project pays for itself, but not right away:

  • Months 1 to 3: start-up and onboarding. The investment is running, the benefits are still limited.
  • Months 3 to 6: the first results show up, such as time saved, faster turnaround and fewer errors.
  • Months 6 to 12: the system runs steadily and people work with it comfortably. The ROI becomes measurable.
  • Months 12 to 18: for many SMB projects the investment is earned back by now and the saving is structural.

How much you save depends on your processes. Work it out for yourself: number of employees x hours saved per week x hourly rate. Projects that are scoped too broadly or started without a clear problem statement rarely pay for themselves. An AI scan helps limit that risk up front.

How do you make a cost estimate realistic?

Start with one process that takes a lot of time and is easy to describe, like invoices and administration. For every quote, ask about the items above: data, training, maintenance and compliance. An honest partner brings those up themselves. Sometimes the advice is to start small with a standard tool, sometimes a bigger project makes sense. Want to know what an AI agent in particular costs? FAQ

Frequently asked questions

Short, clear answers so you can decide faster.

What does an AI implementation cost at an SMB?

A first AI project costs roughly €5,000 to €50,000 to implement, depending on scope, plus ongoing costs for licences, hosting and maintenance. A simple standard solution sits at the low end, an integrated custom solution at the high end.

Are there subsidies for AI implementation in the Netherlands?

Sometimes. Schemes like the WBSO and regional or sector subsidies exist, but the conditions differ a lot and not every AI project qualifies. Check up front with RVO (the Netherlands Enterprise Agency) or your regional development agency what applies to your situation.

How long does an AI implementation project take?

A simple implementation takes a few weeks, a more complex project with deeper system integration a few months. Also allow time for cleaning up your data before you start.

Does my business need technical knowledge?

Not necessarily, if you work with an implementation partner who handles the technology. What you do need: clarity about the problem you want to solve, engaged employees and realistic expectations about payback.

When is it too early to implement AI?

If your data isn't in order, if there's no clear problem AI can solve, or if the team isn't open to it yet. Start with an AI scan to work out what's needed first.
